How to Work (Commentary)
_«Before taking up work, it is necessary to think the whole of it through; to think it through so that in the head there is definitively composed the model of the ready work and the entire order of labour grips [приёмы: techniques, methods]. If it is impossible to think everything through to the end, then think through the principal milestones, and think through the first parts of the work exhaustively.»_
The majority of works do not succeed because from the very beginning they were not well thought through. Usually work is, as they say, «grabbed at»; practically, however, it is better to delay a little, but, in any case, to think it through so as to feel oneself completely free in the work. It is necessary to achieve that by visual image, directly with one’s own eyes, by living imagination, the labourer would see the completed work; it is necessary to make it so that before him there stands, as if side by side, the rough material out of which he must work, and the ready work itself.
This thinking-through is very similar to the work executed at a large factory by the so-called technical bureau.
It first draws everything out, fits it several times, calculates everything thoroughly, and only after this gives the so-called working drawing. And so it is necessary to strive for this: that before taking up work, a real «technical bureau» begins to operate in man’s head. If this bureau sleeps, then in the work itself there will inevitably be very many interruptions; the working will [воля: volition] will constantly be weakened, and in the work a terrible slovenliness will be observed.
But the model of the work itself still says nothing for the work itself. It is necessary that the labourer represent to himself the entire planning-out [распланировка] of his labour efforts; that he precisely understand what must be done after what; that he precisely represent the so-called rough processing [обработка: processing, machining] and then the entire material processed clean. After some practice such a habit will already be composed in the head, that as soon as you take up work, you immediately prepare the entire chain of labour grips. If we compare this work of the human head with the work of a factory, then here there is already operating, as it were, a distribution bureau or — sometimes among us — a technical-norming bureau. The technical-norming bureau at a factory gives an inventory of labour operations. An inventory of labour operations of this kind must be composed in the head.
Very often it happens, especially in complex works, that it is impossible to think everything through; then one must strive so that in the head there are composed not separate operations, but at least groups of works, yet even on this one cannot after all rest content, but it is necessary to make it so that, in any case, from the very beginning the work is thought through in detail. This is necessary so that at the beginning of the work the labourer «gets going» [разошелся: disperses, warms up]; so that in him there results that «briskness» which is necessary for victory in work.
BEFORE CHANGING THE METHODS OF WORK, THEY MUST BE THOROUGHLY STUDIED

«Do not take up work until the entire working instrument [tool] and the fixtures [приспособления] for work have been prepared.»
The slovenly labourer does not concern himself with making a precise accounting of everything he needs for work. This happens not only when the instrument is close, but even when the instrument is located at a great distance. This slovenliness must be eradicated. It is necessary to create in oneself the habit of immediately making a precise accounting of all the instrument and all the fixtures, even the most trifling ones, which are needed in the given work. If we again compare the head with a factory, then after the technical bureau we, as it were, force the instrument workshop to operate; it must prepare everything, down to the last nail, and if we do not do this, then inevitably in the work we shall be torn away now and again; consequently, we shall forget the order in the work, we shall clog the head with superfluous care and ourselves, undoubtedly, corrupt. Then the labourer sits, as it were, on a chair at which a nail is constantly on duty. A cultured labourer can be distinguished from an uncultured one precisely by this: that the former always has everything at hand — all the instruments and every trifle needed in the work. In the uncultured one — the sloven — everything is scattered, everything is forgotten, everything is without supervision. People who are constantly torn away from work and seek instruments and fixtures from case to case gradually become panic people. They do everything haphazardly, in disarray, and gradually spoil both themselves and their own work. And so — a precise accounting of instruments and a precise accounting of all the fixtures needed in work.
«At the workplace (machine-tool, workbench, table, floor, ground) there must be nothing superfluous, so as not to bustle about in vain and not to seek the needed among the unneeded.»
If it is important that everything be prepared for work, it is equally important that there be absolutely nothing superfluous.
We now, at every step, see at factories how at a machine-tool or workbench there is located a thing having no relation whatsoever to the work: here is a blank upon which no one ever works, an old bearing, bolts and an enormous quantity of various shavings, and in addition bread, a teapot and all sorts of edible junk. It is necessary that everything superfluous be mercilessly cleaned out and expelled. If the workbench is clean, if on it there is nothing superfluous, then at any minute you see it through and through, as though under a glass bell-jar, and if you see it, it means you possess it, you can freely and rapidly dispose over it [распоряжаться: command it]. But when on your workbench there is rubbish, when alongside the needed instruments there is a whole fair of junk, then the workbench instead of helping you will hinder you every minute; it will irritate you every minute. Slovenly workers often do not understand why they have a bad mood during work, but conduct an experiment with them — clean out their machine-tool, remove everything superfluous — and you will see that the labourer brightens, that in him there results an elevation during work. Consider what sort of mood there is in a woman who has not washed her floor for a year, but before Easter has washed this floor: even before the arrival of the holiday she feels herself winged, despite the fact that she is unprecedentedly tired. Cleanliness and the absence of the superfluous — a great matter in work. Cleanliness gives constant vigour, elevation.
WITH A BAD INSTRUMENT IT IS NOT WORK BUT BUSTLE
«The entire instrument and fixtures must be laid out in a definite order, installed [установленном: established] as far as possible once and for all, so that all of it may be found at random [наобум: blindly, by feel].»
At the workplace there must be order. Here we speak no longer in the sense of cleanliness, but of how to lay out at the workplace the instruments and all the fixtures for work. It is best if we explain this by example. Let us take fitter’s work [слесарный: bench metalwork, lit. locksmith’s]. A man works at a vice and files metal. On his workbench things must be arranged thus: to the right of the vice is located the file, to the left of the vice, at the very edge of the workbench, are located the blanks for work, a little further to the right he lays the already worked-off work, directly opposite the vice is located, let us say, the lapping and testing plate. Now if such an order is maintained, then it is clear that the fitter will find both instruments and fixtures directly «blind»; he will not need to expend superfluous time constantly running his eyes over the workbench and constantly becoming dispersed in the work. The best method of avoiding dispersal in work is precisely to arrange what is needed for work in a precisely installed order. Every man who reads these lines must carry out the following experiment: he must attentively shake off everything superfluous, attentively plan out his workplace, lay things out in a definite order and draw up a plan of his workplace. He will see that this is a real working science. This is approximately the same thing as if we, in a large city, began to run a tramway and considered how to deliver people from end to end along short lines.
If, however, we occupy ourselves closely with the question of planning out the workplace, then it does no harm to turn attention even to such trifles as the very position of the instrument on the workbench; for example, the file, if it lies to the right, then, of course, it is better not to throw it down anyhow, but always to lay it plumb to the front line of the workbench, and to do so that the handle of the file hangs slightly over the workbench. Then I can take the file blind, I can never get a splinter in the hand from the workbench, and I shall even achieve that if I work with several files, I shall at random take precisely that file which is needed in the work, whereby the file which is required often I shall lay closer to the vice, and the file which is required rarely I shall lay further from the vice. At the courses for instructors of production at CIT [ЦИТ, Central Institute of Labour], on the workbench, to the right of the vice for filer-fitters, a wire stand for files is arranged. It not only creates order, but also protects the files from fouling. It is necessary to advise all labourers to think seriously into this question, and each will see that here there is a whole sea of further curious questions. We might, perhaps, consider making on the workbench a special place for each instrument, whether this place be in the form of an elevation or in the form of a depression (in the manner that on a school desk a depression is made for the pen). In operational, specialised works, when a man day after day works one and the same work, the question of the arrangement of the instrument on the workbench acquires enormous significance. At the courses of CIT simple wooden instrument-cases [готовальни: draughtsman’s boxes] are arranged for the instrument (down to the lapping plate); the instrument is always in order, always in cleanliness, and you will find it quickly. After a whole series of experiments we shall see that, perhaps, merely by a special order of arrangement of instruments we shall win an hour in the course of a day, which means we shall win out of every 8 days a whole day. A man who is brought up on these experiments will immediately consider: but if I have created order at my own workplace, then why can such an order not be created on a large space, in the whole workshop, in the whole yard of the factory, in my own room and, finally, in the whole city.

_«Work must never be taken up abruptly, at once; one must not tear off from the spot, but enter into the work gradually. The head and the body will afterwards get going and begin to operate of themselves; but if you set to at once, you will soon, as they say, slaughter yourself, and “botch” the work. After an abrupt initial impulse the labourer soon gives way; he himself will experience fatigue and will spoil the work.»_
«It is necessary to work as evenly as possible, so that there be no ebb and flow; work done hotly, in fits, spoils both the man and the work.»
We now touch upon the most interesting question concerning the speed of works.
The West European worker and the American differ from the Russian in that the Russian takes up work very hotly but rapidly cools, whereas the West European works evenly over the entire length of working time and faster than the Russian. If we attempted to measure the pulse of the Russian worker at the very beginning of his work, or checked the inflow of his blood with some instrument, we would see that at the very beginning of work his organism immediately begins to revolt, and it is understandable that such a labourer must very soon «give way»; he becomes nervous very rapidly; he can become disillusioned very rapidly at the very first failure. The entire speed-art of the worker consists in this: that he must enter into the work like a motor being gradually switched in, and only afterwards work as evenly as possible, with even rapidity. One may marvel at how in Western Europe, in terrible heat, a digger or a mason works and does not sweat; the Russian worker, above all, sweats, and only then begins to work at a very slow tempo. Often fashionable words are spoken about the culture of the Proletariat. But genuine proletarian culture consists precisely in this domain. What is called Working Culture [рабочая культура] is holding-out [выдержка], the ability to distribute and conduct work at an even labour tempo. A labourer, by his own experience or by observation of others, may notice that ordinarily in the work of the Russian worker there results a law of this sort: he works very rapidly at the beginning, then slows down rather rapidly and works quietly, or, as the French say, sabotages (sabotage in exact translation means dawdling, slow work); towards the end of the work the worker comes to his senses and makes a push [нажим: pressure]; then his speed again lifts, and finally slows down completely. This last push in work greatly resembles the agony of a dying sick man, who gathers his last forces and makes some inexplicable, incredible, unimaginable efforts and breathes out his last breath. The new European labour holding-out consists in gradually accustoming oneself to conduct the work over the entire day at a single held-out tempo, a single speed.
It does no harm to recall that holding-out in work succeeds far more rapidly in operational, monotonous work, when thing follows thing, and is achieved with the greatest difficulty in mounting [монтаж] work, assembly work, original work. You may at every step see at factories how, for example, during the positioning of transmission shafts or machine-tools in a workshop newly being mounted, people throw themselves at the work, rapidly climb ladders, sharply lift the machine-tool with a crowbar on the lift, and after some time at once drop their hands. Hence the conclusion: one must strive to decompose every complex work into its separate parts; to transfer these parts to specialised people so that they get the knack [наловчились: become practised] in this separate work, feel themselves confident and elaborate an even labour march. If we wish to educate [воспитать: bring up] labour holding-out — even but rapid work — then it is best to train on simple monotonous work, where it is easier to follow the tempo of the work. In complex works enormous efforts must be employed in order to proceed to their execution in complete, perfect calm, with deliberate deceleration, only gradually increasing the speed.
We would advise everyone who has read these lines to conduct an experiment of this sort: from the morning, gently run up your labour speed quietly, quietly — gradually entering into the work, but, having attained a definite speed, hold out this speed the entire day. This will be a genuine labour-cultural victory, which the worker can carry off without resorting to any complex instruments, nor to a book, nor to lectures, nor to the theatre.

_«In the course of work it is sometimes necessary to bear down hard: either in order to master something out of the ordinary, or to take something jointly, as an artel. In such cases one must not bear down at once, but first fit oneself to it, one must tune the entire body and mind, one must, so to speak, charge oneself; further one must slightly test, feel out the required force, and only after this bear down.»_
In heavy and at the same time complex works, «fitting» [приладка: adjustment] or, as we now say: «Installation», has great significance.
Before taking up a heavy hammer, it is necessary to take it in the hands and, so to speak, hang oneself upon it; to take it so onto the hand as though you were weighing it; then to make a sharp motion with this hammer, but without striking (select such a hammer as would be, as they say, to your weight). If such a hammer cannot be selected, then first make a light blow, a reconnaissance one, and only then risk bringing down a heavy blow upon the metal. If you need to work with the entire trunk [корпус: body-frame], or, as they say, you must «strain», then for several minutes try to heave just slightly with the entire trunk and only then hurl the entire trunk, arms and legs, into intensified action. In such cases one must absolutely never work hotly.
It is necessary to act so that a peaceful mood reigns in you, so that in your soul there is nothing particularly anxious; even, on the contrary, if you are comparatively uneasy, then by calm, held-out work you will immediately give your mood a peaceful character, and then the work will go much better for you. An enormous quantity of hernias, grave illnesses, bad characters, bilious and alcoholic habits results from heavy work. But the matter here is not at all that the work itself is heavy, but that it demands a calm character; it demands such preliminary fitting, it demands such cold-bloodedness and holding-out, which, of course, are given to rare people. Especially must this be kept in view during artel work, when a man does not feel himself free in his work, but must reckon himself with others [соображаться: conform].
Here, of course, enormous responsibility is taken by the one who commands the work, whether it be conducted by word, by command, or whether there be the lead-in [запев] of the «Dubinushka»; the command must be given so, the work must be organised so, that those working enter into the work not hotly, but gradually, even there where it is necessary to test a sharp and strong motion — it is necessary to prepare the labourers for it beforehand and only after this to pronounce the sharp command.1
1«Dubinushka» («the little cudgel») — the Russian haulers’ work-song whose refrain times the collective heave in heavy lifting and hauling.
In heavy lifting, striking and mounting works, training is absolutely necessary at first on small lifts, then intensifying them.

_«The seating [посадка: planting, fit] of the body during work must be such that it is convenient to work, while at the same time forces are not expended on the completely unnecessary holding of the body upon the legs. As far as possible one must work sitting; if it is impossible to sit, the legs must be held apart; so that the leg thrust forward or to the side does not tear off from its place, a brace [укрепа] must be arranged.»_
